Diagnose before you price anything
The most expensive mistake is quoting a replacement machine for a problem that turns out to be a gap setting. Work through the symptom first — burrs, twist, camber and length variation all have cheap causes that cost nothing but time to rule out.
Tier 1 — free or nearly free
- Blade gap reset. Costs nothing. Fixes the majority of burr complaints.
- Rake angle adjustment. Costs nothing. Fixes most twist and camber.
- Hold-down check. Pressure and pad contact — cheap to verify, cheap to correct.
- Clearing the cutting zone. Debris causes intermittent faults that look far worse than they are.

Tier 2 — blade economics
Most shear blades are through-hardened tool steel and can be sharpened many times. Just as importantly, standard shear blades are four-edge reversible — you can reverse the blade, later flip it over, then reverse again, giving four usable cutting edges before the blade is consumed.
Confirm which edges have actually been used. Shops routinely order replacement blades while two or three unused edges are still available on the set they have. Rotating to a fresh edge is the cheapest possible fix for a dull blade.
When sharpening, blades are surface ground on all four sides back to OEM specification — they must be ground to the same precision tolerances as new blades, or cut quality will not return.
Replace the blade set when:
- There are deep nicks or cracks in the edge
- Sharpening no longer restores cut quality
- More than roughly 0.005–0.006″ of material has been removed across the sharpening history
- All four usable edges have been consumed
Tier 3 — where repair stops making sense
These are the signals that shift the arithmetic toward replacement:
Structural and alignment
If blade gap measures correct at both ends but cut quality still varies along the bed, you may be looking at frame condition or blade beam alignment. On an older machine that has taken years of production, this is the one repair category that reliably costs more than expected — and does not always hold once corrected.
Obsolete controls and parts availability
A mechanically sound machine with a dead controller and no parts support is a hard problem. Retrofitting a modern control onto an old frame is possible, but the cost frequently approaches a meaningful fraction of a new machine — without the warranty, the current safety package or the throughput.
Safety compliance
This is the one most shops underweight. Older shears frequently predate current guarding expectations. Modern machines ship with a front protection frame and curtain light guards as standard, and a full CE-compliant light curtain package is available. If bringing an old machine up to current workplace safety standards means retrofitting guarding, that cost belongs in the repair column — and it may not be achievable at all on some frames.
If a machine cannot be brought into compliance with current guarding requirements, repair spending does not solve your actual problem. Confirm the safety position before authorising a significant rebuild.
The manual-setup tax
This one is easy to miss because it never shows up as a fault. If your operators reset blade gap and cutting angle by hand between every material change, you are paying for that in setup time and in scrap when the setting is wrong. On a CNC shear the control sets gap and angle automatically from the programmed material — the most common cause of burrs stops being possible.
For a shop cutting one material spec all day, manual adjustment is genuinely fine and the simpler machine is the right buy. For a shop with frequent changeovers, the recurring cost is real and worth pricing against a replacement.
A straightforward way to decide
- Rule out Tier 1 — gap, rake, hold-down, debris. Free.
- Check remaining blade edges before ordering anything. You may have three edges left.
- Get a service assessment if the fault survives both. Structural and alignment issues need eyes on the machine.
- Price the full repair — including any guarding work needed for compliance, not just the mechanical fix.
- Compare against a new machine with current controls, standard safety package and warranty — and factor in the setup time you would stop paying.
Plenty of older shears are worth repairing. The point of the sequence is to reach that conclusion with evidence rather than assumption — in either direction.
